Manage your 4D Mix
Why you care about your 4D Mix
Your 4D mix, a concept we have from Mike Michalowicz, is how you balance the time you spend on your business versus in your business. You divide your time between doing (the work of the business), delegating, deciding, and designing. The most prevalent issue we see is spending way too much time doing and deciding without making any time for designing.
In our experience, the best mix is:

This gives you the space to design your business and helps you avoid overburdening yourself with delegation issues. Note the small amount of time spent deciding: this is an essential part of delegation. At first, you will spend a lot of time with your delegees, but over time they should take increasing amounts off your hands so that your effort comes down to a small amount of deciding.
How to define your 4D mix
Use the prioritization workbook to capture your activities and estimate your 4D mix. This same workbook will help you with your Covey Four Square Prioritization.
